Sake2Me Sushi is a multi-location sushi restaurant group.

The challenge

The operation needed more consistency and control across its locations, especially in labor, food cost, food safety, employee execution, training and day-to-day management.

Our role

An operating role inside the business, alongside a client engagement with SEOD. Eric had direct responsibility for day-to-day operations, which is why this page describes the work from the inside.

How we approached it

Restaurant performance is rarely caused by one isolated problem. Labor affects service, service affects reviews, reviews affect demand, and demand affects staffing and food cost. The work followed those connections instead of treating each issue as a separate project.

What we delivered

  1. SOPs.

    Standard operating procedures developed and put into use.

  2. Audits and cost control.

    Operational and store-level audits, and monitoring of labor and cost of goods.

  3. Food safety.

    Compliance support and health inspection readiness.

  4. Training.

    Training for employees and managers, and operational issues handled as they came up.

What changed

Clearer operating expectations and stronger accountability across locations, giving managers and staff more consistent processes for labor, food safety, food cost and daily execution.
